PPC case study: same budget, 2.1× the sales

A kitchen brand’s campaigns were restructured by match type and margin. Within 90 days ACOS fell 41% and ad-driven sales more than doubled, with no increase in spend.

At a glance

  • Category: kitchen.
  • Scope: Amazon PPC restructure.
  • Work: campaign segmentation by match type and margin, negative keyword mining, dayparting.
  • Headline result: ACOS down 41% in 90 days, with 2.1 times the sales on the same budget.

The brief

The brand did not want to spend more. The question was whether the existing budget could work harder. That makes the project a clean test of structure: when spend stays flat, any gain has to come from sending the same money to better places.

What we did

Segmentation by match type and margin. Keywords were separated into discovery and performance campaigns, and products with different margins were given their own campaigns and their own ACOS targets. A target that is profitable for one product can be a loss for another.

Negative keyword mining. Search term reports were reviewed on a regular cycle. Terms that spent without converting were blocked, and converting terms were moved into exact match where bids could be controlled.

Dayparting. Hourly performance data showed when conversions were strongest, and budgets were weighted towards those hours so campaigns no longer ran out before the best part of the day.

The result

After 90 days, ACOS was 41% lower and sales from advertising were 2.1 times higher, on the same budget. Because spend stayed flat, the gain came from where the budget was directed, not from how much was spent.

What other brands can take from this

  • Wasted spend is usually a structure problem before it is a bid problem.
  • Set ACOS targets per product from real margins.
  • Harvest search terms every week.
  • Only schedule ads by time of day when you have the hourly data to justify it.
